Most shops can quote a single process in their sleep. CNC milling? You know your machine hour rate, tooling, and setup time. Laser cutting? Nesting yield and pierce time are second nature. But the jobs that actually grow revenue — the ones that keep machines running overnight — rarely stay in one department.

A bracket gets laser cut, formed, tapped, and powder coated. A prototype gets SLS printed, bead blasted, dyed, and threaded inserts installed. A production run gets rough machined, heat treated, finish machined, and inspected. Each step has its own rate structure, lead time, yield loss, and handoff risk. When you stitch them together in a spreadsheet, things break: formulas reference the wrong row, a revised drawing updates one tab but not the others, and the estimator forgets to add the outsourcing markup on the heat treat line.

Why Multi-Process Quotes Go Sideways

The problem isn’t complexity — it’s fragmentation. Most shops manage each process in isolation. The CNC estimator owns the machining tab. The finishing lead owns the coating tab. The procurement person manages the outside vendor tab. They email versions back and forth, and the final quote is a manual roll-up that nobody fully audits.

  • Double-counting or missing setup time between operations
  • Using different labor rates for the same operator across processes
  • Forgetting yield loss at each handoff (scrap in forming after laser, distortion after heat treat)
  • Inconsistent markup logic — some lines get 15%, others 25%, none documented
  • Lead time calculated as a sum instead of a critical path (parallel vs sequential ops)

The result? Quotes that are either uncompetitive (padded to cover uncertainty) or dangerous (missing real costs). Both erode trust with customers and margin on the shop floor.

Structure the Quote Around the Routing, Not the Spreadsheet

Start by defining the routing as a first-class object: a sequence of operations, each with its own process, work center, rate, setup, run time, yield, and dependencies. This is what your shop floor already follows — the traveler, the router, the work order. The quote should mirror it.

For each operation, capture:

  • Process type (machining, printing, forming, finishing, inspection, outsourcing)
  • Work center or vendor (internal machine, internal cell, approved subcontractor)
  • Setup time (independent per operation, even if same machine)
  • Run time per unit (cycle time × quantity, adjusted for yield)
  • Yield factor (expected good units out / units in — critical for multi-step)
  • Rate basis (machine hour, labor hour, per-piece, per-lot, vendor quote)
  • Markup rule (consistent by category: material, labor, outside service)

When the routing changes — a new finish added, heat treat swapped for stress relief — the quote recalculates from the routing up. No find-and-replace across tabs.

Handle Outsourced Operations Like First-Class Citizens

Heat treating, plating, anodizing, NDT — these are often the biggest risk and cost variables. Yet they’re frequently pasted in as a single line item with a vendor quote attached. That works until the vendor changes pricing, lead time extends, or the cert requirements shift.

Treat each outsourced step as an operation with:

  • Vendor-specific rate card or last-known quote
  • Minimum lot charge and price breaks
  • Lead time (calendar days, not business days)
  • Required certs (material cert, process cert, FAI)
  • Shipping/packaging cost and responsibility

Store vendor rate cards in your quoting system so they’re reusable and auditable. When a vendor updates pricing, you update one record — not five quotes.

Calculate Lead Time on the Critical Path, Not the Sum

If laser cutting takes 2 days, forming 1 day, and powder coating 3 days, the lead time isn’t 6 days. It’s 3 days if coating runs in parallel with forming setup, or 5 days if coating waits for a full batch. Your quote should reflect the actual schedule logic.

Model it simply: each operation has a start dependency (previous op complete, material received, vendor slot confirmed). The quote engine rolls forward from order date. This also lets you answer “what if” questions — what if we expedite the laser? What if the heat treater has a 2-week queue?

Build Reusable Process Templates

You quote similar multi-process jobs repeatedly: “laser + form + powder coat” for brackets, “CNC + heat treat + grind” for tooling, “SLS + dye + tap” for fixtures. Don’t rebuild the routing each time.

Create templates that define the standard sequence, typical rates, and default yields. The estimator selects the template, adjusts quantities and material, and the quote assembles in minutes. When your process improves — a new press brake reduces form setup by 30% — you update the template once.

Close the Loop With Actuals
