Why Setup Time Gets Underestimated
Estimators often apply a flat buffer — “two hours for setup” — regardless of part complexity, machine type, or whether the job is a repeat. The result: simple jobs get over-quoted and lose to competitors, while complex jobs get under-quoted and erode profit.
Setup isn’t a single block. It’s a sequence of discrete activities, each with its own drivers. Treating it as one number hides the levers you can actually control.
Break Setup Into Billable Steps
Start by listing every task that happens before the first good part comes off the machine. A typical breakdown for a CNC mill might include:
- Workholding selection and installation (vise, fixture, soft jaws)
- Tool gathering, inspection, and loading
- Work offset probing and verification
- Program upload, simulation, and dry run
- First-article inspection and adjustment
- Documentation and sign-off
For a 3D printing service, the list shifts to build-plate preparation, material changeover, file slicing, calibration prints, and post-process staging. Sheet metal adds turret setup, brake tooling, and first-bend verification.
Assign a time range to each step based on historical data, not optimism. If you don’t have data, start tracking next week — a simple spreadsheet with job number, machine, setup steps, and actual minutes.
Separate One-Time From Per-Lot Setup
Some setup costs amortize across the entire order; others repeat every batch. Distinguish them in your quote template:
- One-time (NRE): Fixture design/build, custom soft jaws, CAM programming, first-article inspection plan.
- Per-lot: Workholding swap, tool load, offset probing, first-piece check.
Presenting these as separate line items lets customers see the value of larger lot sizes without you having to explain it in an email.
Use Historical Data, Not Rules of Thumb
If your shop management system captures actual setup minutes per job, mine it. Filter by machine, part family, and quantity. You’ll find patterns: a 5-axis impeller consistently needs 4.2 hours of CAM and verification; a 3-axis bracket averages 35 minutes.
Build a lookup table. When a new RFQ arrives, match it to the closest historical analog and start from real numbers instead of a blank cell.
Account for Changeover Complexity
Not all setups are equal. A job following a similar part on the same machine with compatible workholding might need only offset updates. A job requiring a fixture swap, new tool set, and different coolant strategy is a full changeover.
Add a complexity multiplier to your per-lot setup time:
- 1.0x — Same fixture, similar tooling, same material
- 1.3x — New workholding, same machine
- 1.6x — Different machine type or axis count
- 2.0x — First run of a new part family
Calibrate these multipliers quarterly using actuals.
Quote the Risk, Not Just the Time
First-article failure is a setup risk. If a feature requires iterative tuning — thin-wall deflection, chatter on a long reach, support structure optimization on a print — build a contingency block labeled “First-Article Iteration” with a capped hour allowance. If you don’t use it, the customer sees a credit. If you do, you’re covered.
This transparency builds trust and reduces the “why is this so expensive?” conversations.
