Rework is the silent margin killer in digital manufacturing. A part prints warped, a CNC feature crashes, a bend line shifts — and suddenly you are running the job a second time at your own expense. For shops running 3D printing, CNC, or sheet metal, those do-overs turn profitable work into break-even or worse.
The problem rarely starts on the shop floor. It starts earlier: in the RFQ, the file review, the quote assumptions, or the hand-off between sales and production. Fixing rework means connecting those stages so mistakes get caught before they hit a machine.
Where Rework Actually Starts
Most shops track rework as a production metric — scrap rate, rerun hours, material waste. But the root cause is usually upstream:
- Incomplete RFQs: Missing tolerances, unspecified surface finishes, or vague material callouts force guesses that later prove wrong.
- File issues: Non-manifold STL walls, open contours in DXFs, or STEP files with conflicting bodies that only appear during CAM.
- Quote assumptions: Pricing based on ideal orientation, standard tooling, or nominal thickness without confirming the customer can accept the result.

Build DFM Into the Quote, Not After
Design-for-manufacturing feedback belongs at the quoting stage — when the customer can still change the design or accept the constraint. Waiting until the file hits the printer or machine is too late.
A practical DFM checkpoint at quote time covers:
- Minimum feature size and wall thickness for the selected process
- Support or fixturing requirements that affect cosmetics or cost
- Tolerance stack-ups that exceed process capability
- Material availability and lead-time flags
When DFM is part of the quote, the customer approves the manufacturable version. You eliminate the “we didn’t know” conversation that triggers rework.
Standardize the First-Article Checklist
First-article inspection (FAI) is where rework gets caught — or missed. A checklist that lives only in a binder or a senior machinist’s head is inconsistent across shifts and operators.
Digitize the FAI into the job traveler so every operator validates the same critical dimensions, surface specs, and material certs before the batch runs. Tie the checklist to the original quote assumptions: if the quote assumed ±0.1 mm on a bore, the FAI must verify it. If the customer approved a specific surface roughness, the checklist includes a comparator check.
When the FAI fails, the system flags the deviation and routes it to the estimator or engineer who wrote the quote — not just the shop supervisor. That closes the loop between quoting knowledge and production reality.
Use MES Data to Find Repeat Offenders
Your MES already knows which jobs reran, which machines drifted, which operators needed the most re-explains. That data is a rework prevention tool if you query it:
- Top 5 parts by rework hours last quarter — what do they share? Thin walls? Tight tolerances? Specific material?
- Which quote templates generate the most FAI failures? The template may be missing a critical spec field.
- Which customers send files that need the most pre-processing? A pattern here justifies a file-prep surcharge or a dedicated pre-flight service.
