Rework Is a Quote Quality Signal
Every rework ticket is data. It tells you something was missed, assumed, or oversimplified during estimating. Common patterns:
- Tolerance mismatches: Quote assumed standard tolerance; print calls out tight GD&T that requires secondary ops.
- Material substitutions: Customer approved a substitute in email, but the quote locked in the original spec.
- Feature omissions: Threaded inserts, heat treatment, or surface finishes left off the BOM because the model didn’t show them.
- Process assumptions: Quote priced for 3-axis; part needs 5-axis or EDM after first article.

Close the Loop Between Quote and Floor
You can’t fix what you don’t connect. Start by linking every rework instance to its originating quote.
- Tag rework tickets with the quote number.
- Categorize the root cause: missing spec, wrong process, outdated revision, customer change.
- Review monthly: which quote categories generate the most rework hours?
This turns rework from a cost center into a diagnostic tool. Patterns reveal systemic estimating blind spots — not one-off mistakes.
Where Quoting Blind Spots Hide
Digital manufacturing quotes fail in predictable places:
1. Model-Only Estimating
STL or STEP files don’t carry tolerances, material certs, or post-processing requirements. Quoting from geometry alone misses half the cost.
2. Static Process Libraries
Your shop added a new laser or 5-axis mill, but the quote engine still routes parts to the old work center. The quote wins; the floor scrambles.
3. Revision Drift
Customer sends rev B after quote approval. Estimator updates price but misses a new critical dimension. Floor builds to rev A.
4. Tribal Knowledge Gaps
Senior estimator knows “this customer always needs certs.” Junior estimator doesn’t. Quote goes out without cert cost. Floor eats the expense.
Build a Feedback Loop That Sticks
Fixing the loop takes more than a spreadsheet. You need:
- Structured quote inputs: Checklists that force tolerance, finish, cert, and revision capture before pricing.
- Live process routing: Quote engine pulls current machine capabilities, not a static table.
- Revision control tied to quotes: File changes trigger re-quote workflows automatically.
- Floor-to-estimating visibility: Operators flag quote discrepancies in real time, not at month-end review.
When estimating and execution share the same data, rework drops because the quote was the work order.
Measure What Matters
Track these alongside rework rate:
- Quote-to-floor deviation hours (time spent clarifying or fixing quote issues on the floor)
- First-article pass rate by quote origin
- Margin erosion per job: quoted margin vs. actual after rework
- Estimator-specific rework contribution (not for blame — for training)
Shops that close this loop see rework drop 20-40% within two quarters. The quote stops being a sales document and starts being a build plan.

Don’t boil the ocean. Pick your highest-rework product line — maybe anodized aluminum brackets or SLS nylon housings. Map every rework ticket from the last 90 days to its quote. Find the top two root causes. Fix the quote input for those two.
