What quote turnaround time actually means
Quote turnaround time isn’t the hour you spend building the estimate. It’s the full elapsed time from when a request for quote (RFQ) lands in your inbox to when a complete, accurate quote reaches the customer.
That clock starts the moment the RFQ arrives — not when you open it. It runs through every handoff, clarification email, material check, nesting calculation, and approval loop. It ends when the customer has everything they need to say yes.
If your team says “we quote in 4 hours” but the customer waits 36, your measurement is broken.
Why shops underestimate the real number

- Completed: Quote is finalized and ready to send.
- Delivered: Customer receives the quote.
If you use a shared email inbox, export the message headers or use a tagging rule to capture “Received.” If estimators work in a spreadsheet, add a “Started” column. The key is automating capture wherever possible so the data reflects reality, not memory.
Track this for 20-30 quotes. Calculate the median (not average — outliers distort it) for each segment and the total. That’s your baseline.
Where the time actually goes
Break down the median total by segment. Typical patterns:
- Received to Started > 2 hours: Triage bottleneck. No one owns the inbox, or volume exceeds capacity.
- Started to Completed > 4 hours: Estimation complexity. Manual calculations, missing process data, or repetitive geometry analysis.
- Completed to Delivered > 1 hour: Approval or formatting delay. PDF generation, email drafting, internal review.
The longest segment is your primary target. Fix that first.
